Building a Scalable Ambassador Framework From the Ground Up
Objective
To optimise Fuelyourbody's existing creator pool and turn it into a structured, scalable, ambassador-driven growth channel. The focus was on expanding the pool, onboarding new creators, and precisely mapping who was driving value — so budget and effort could go toward what actually improved profitability.
Approach
Fuelyourbody's creator marketing lacked structure: random partnerships, no clear ownership, no optimisation, leaking discount codes, and no roadmap. Strong content existed but wasn't being leveraged for growth. We built the foundation from the ground up:
- A structured creator framework, defining roles and ownership
- A repeatable, structured onboarding process for new creators
- A paid boosting model layered on top of organic content, activated via Instagram and Meta ads
- A fixed optimisation cycle to continuously map which creators were driving the most value
- Strategic expansion of the creator pool
The focus throughout was ambassadorship — turning creators into long-term brand advocates rather than one-off partners.
Outcome
- ROAS increased to 13.6 (vs. a 4.0 target) — a +240% increase
- 33 creators onboarded monthly
- €1.30 CPM
